How to Migrate from SaaS CRM to Self-Hosted
A step-by-step guide to moving your customer data from HubSpot, Salesforce, or Zoho to a self-hosted CRM without losing anything.
Moving your customer data out of a SaaS CRM feels daunting. Years of contacts, deals, notes, and activity history live in someone else's system. The fear of data loss or business disruption keeps many businesses paying per-user fees long after they have outgrown the value. But the migration is more straightforward than most people expect, especially with the right preparation.
Step 1: Export Everything Before You Cancel Anything
The most important rule: export your data while your SaaS subscription is still active. Once you cancel, you may lose access immediately or face data export fees. Most SaaS CRMs allow CSV exports of contacts, companies, deals, and notes. Some (like HubSpot) also provide API access for programmatic export.
What to export:
- Contacts with all custom fields
- Companies/accounts with relationships to contacts
- Deals/opportunities with stages, values, and expected close dates
- Activity history: emails, calls, meetings, notes
- Attachments and documents linked to records
Export everything even if you think you will not need it. Disk space is cheap. Lost data is expensive.
Step 2: Map Your Fields to the New CRM
No two CRMs use the same field names. Before importing, map every column from your export to the corresponding field in the new system. Common mappings:
- HubSpot Company Name > EspoCRM Account Name
- HubSpot Lifecycle Stage > EspoCRM Lead Source
- Salesforce Opportunity Amount > EspoCRM Opportunity Amount
Custom fields need special attention. If you created custom properties in HubSpot for industry, referral source, or contract value, recreate those same fields in the new CRM before importing. Create a mapping spreadsheet that documents every field transformation.
Step 3: Clean Your Data
Migration is the best excuse you will ever have to clean your CRM data. Before importing:
- Merge duplicate contacts and companies
- Remove contacts with no activity in the past 2 years (export them to a separate archive file instead)
- Standardize phone number formats, job titles, and address fields
- Remove test records and placeholder entries
Step 4: Test the Import on a Staging Instance
Never import directly into your production CRM on the first attempt. Set up a staging copy of the new CRM, import a subset of your data (10 to 20 records), and verify every field landed where you expected it. Check that relationships between contacts and companies survived. Verify that deal stages imported correctly.
Step 5: Schedule the Cutover
Plan the final import for a Friday afternoon or weekend. Your team stops using the old CRM at 5 PM. You run the full import, validate the results, and your team starts using the new CRM Monday morning. Keep the old CRM subscription active for 2 weeks as a fallback reference.
