From SaaS to Self-Hosted: A 30-Day Migration Plan

Migrating from SaaS to self-hosted infrastructure is not an overnight project. It requires planning, staging, and careful execution to avoid business disruption. Here is a 30-day plan that VPS1 uses with clients.

Week 1: Audit and Architecture

Day 1 to 3: Inventory every SaaS tool your business uses. Include the ones you forgot about, the free trials that converted to paid, and the tools on personal credit cards. For each tool, identify the self-hosted alternative and note data export capabilities.

Day 4 to 5: Design your new architecture. Which server do you need? How much storage? Which applications will run on the same server and which need isolation? Create a server-to-application map.

Day 6 to 7: Set up your server and deploy the first application: the authentication gateway (Authelia). Everything else will integrate with it.

Week 2: Pilot Migration

Deploy two to three non-critical applications first. Password management (Vaultwarden) and file storage (Nextcloud) are good candidates. Migrate a small cohort of users as testers. Get their feedback, fix issues, and document lessons learned.

Week 3: Core Migration

Move your most critical applications: CRM, email (if self-hosting), project management, and internal communication. Schedule migrations during low-activity periods. Keep the old SaaS subscriptions active as fallback. Export data carefully, validate imports, and run both systems in parallel for at least 48 hours.

Week 4: Cutover and Optimize

Once everything is running in parallel without issues, begin the cutover. Update DNS records, communicate changes to the team, and start the SaaS cancellation process. Use the final week to fine-tune performance, set up monitoring alerts, and document the new system for your team.
