When NOT to Self-Host: A Pragmatic Guide

VPS1 believes in self-hosting. But we also believe in being honest about when it is the wrong choice. Here are the scenarios where you should pay for a SaaS product instead of self-hosting, and why.

Email (Sometimes)

Self-hosted email is technically rewarding and gives you complete control. It is also the hardest service to self-host reliably. Deliverability requires SPF, DKIM, DMARC, a clean IP reputation, and ongoing monitoring that your emails are not being marked as spam. Major providers like Gmail and Outlook aggressively filter mail from unknown IPs.

When to self-host email: you have an IT person who understands mail server administration, or you use a managed service like VPS1 that handles deliverability for you.

When to pay for email: you cannot afford even a single undelivered email. Sales emails, client contracts, and password resets must arrive every time.

Payment Processing

Never self-host payment processing. The compliance burden (PCI DSS) is enormous, the liability is high, and the alternatives (Stripe, PayPal, local bank payment gateways) are inexpensive and reliable. Self-hosting payment processing is not cost-saving. It is risk-amplifying.

Use a payment processor. Integrate it with your self-hosted invoicing and accounting tools. Keep your financial services where the compliance burden belongs: with a regulated provider.

Video Conferencing (At Scale)

Jitsi Meet works well for small team calls. Beyond 20 participants, performance degrades without dedicated server resources and careful network configuration. The CPU cost of transcoding video for many participants is significant.

When to self-host video: internal team meetings under 20 participants, where occasional quality issues are acceptable.

When to pay for video: client-facing calls where dropped frames or connection issues could lose a deal. Client calls need to work perfectly, every time.

Anything with a Hard Compliance Requirement

If your industry requires ISO 27001, SOC 2, HIPAA, or FDA compliance, the cost of achieving and maintaining certification for a self-hosted system may exceed the SaaS premium. Certified SaaS providers have already absorbed these costs. You pay a premium to inherit their certification.

Self-hosting in a regulated industry is possible, but you need an expert who understands the specific compliance framework. Do not attempt it without guidance.

When the Time Cost Exceeds the SaaS Cost

The most common self-hosting mistake is undervaluing your time. If a SaaS product costs 20 dollars per month and the self-hosted alternative requires five hours per month of maintenance, you are effectively paying yourself 4 dollars per hour to self-host. That is a bad trade.

The calculation changes when you manage multiple services together. Maintaining three services on the same server might take the same five hours per month as maintaining one. The per-service maintenance cost drops as your stack grows. This is the scale argument for self-hosting: the marginal cost of adding a new service to an existing managed stack is close to zero.

The VPS1 Approach

We do not recommend self-hosting everything. We recommend self-hosting the things that benefit your business and outsourcing the things that do not. A typical VPS1 stack includes email, file storage, CRM, project management, and communication. It outsources payment processing, SMS delivery, and external DNS. This hybrid approach gives you control where it matters and reliability where it is required.
